## The template

You will not get through all of these in one conversation, and you should not try. Pick the two or three in each section that fit where the person actually is.

### Goal: Where you want to be?

Worth making SMART before you move on. A goal nobody can measure makes the rest of the conversation vague.

1. What would success look like?
2. How will you know you have achieved your goal?
3. How will you measure your progress?
4. When do you want to achieve it by?
5. Does this goal contribute to your career plan, team objectives or company direction?

### Reality: Where you are now?

The step managers skip. Without it you end up solving a problem the person does not actually have.

1. What is happening now?
2. Have you tried this before?
3. Is anyone else involved? What roles do they play?
4. What are your biggest fears in tackling this goal?
5. Describe the obstacles you might encounter.

### Options: What options do you have to reach your goal?

Draw these out rather than offering your own. A plan someone arrives at themselves is the one they follow.

1. What options might you try?
2. Who will be your biggest supporters? How can they support you?
3. What advice would you offer to someone else tackling this issue?
4. Is there anything you can stop doing to free up time?
5. Can you combine this goal with something else you are working towards?

### Way forward: How will you get there?

End here every time. A conversation without a next step is a chat.

1. What would your very next step look like?
2. Can you identify key milestones?
3. List the activities you will need to complete.
4. Who else needs to be involved?
5. What action will you take if you hit an obstacle?
6. How often should we review progress?

## The F we add: feedback

GROW on its own ends at the plan. We add a feedback step, which is why the guide is called GROWF, because the plan is where most coaching conversations quietly stop being useful. Close with:

- Notes you both agree on, written down while you are still in the room
- The actions, with who owns each one
- A scheduled series of check-ins, rather than a vague promise to follow up

## What this one assumes

There is more than one way to run this. Here is what we assumed, so you can tell quickly whether it fits, and what to change if it does not.

- The manager is not the expert on the problem, and is drawing out the answer rather than supplying it
- It runs inside an existing 1-on-1, not as a separate coaching session
- Nothing here feeds a performance rating, so people can be honest about what is not working

## Run it without the paperwork

A template works until someone has to remember to bring it. Crewmojo puts the questions into the 1-on-1 itself, keeps the notes and actions against the person, and brings the last conversation back up at the next one.
